The Harsh Reality Facing B2B SaaS Product Leaders

Building successful B2B SaaS products is brutally difficult. Various studies show that 60-70% of software projects fail to meet expectations, burning through budgets, missing deadlines, or never launching at all.

If you're leading product development at a B2B software company, you know these challenges intimately:

Engineering resources are always limited while the backlog of "critical" features keeps growing

Customer feedback pulls you in different directions, making it nearly impossible to build a coherent product strategy

Sales cycles drag on because prospects don't see enough differentiation from existing solutions

Product-Market Fit remains elusive despite following all the accepted best practices

Investors and executives demand faster progress while you're still figuring out what customers actually need

You are not alone in this struggle. Across the B2B SaaS industry, experienced product leaders face the same fundamental challenges.

But some companies succeed. They achieve Product-Market Fit faster, build products customers genuinely want, and scale successfully. What separates them from the majority that struggle?

The Research That Reveals What Actually Works

To answer this question, I conducted in-depth interviews with 31 founders and product executives from B2B software companies across different industries, company sizes, and funding stages.

These weren't brief surveys or quick casual conversations. Interviews were conducted under confidentiality to encourage candid discussion of sensitive topics. Each interview lasted 1–2½ hours and dived deep into:

  • Their biggest challenges and how they overcame them
  • Successful strategies that delivered measurable results
  • Costly mistakes and what they learned from failures
  • The root causes behind product development struggles
  • Practical approaches that work in real B2B environments

The participants included:

  • 15 founders or co-founders in leadership roles
  • 11 executives on company leadership teams
  • 5 product directors of business units in larger companies

Their companies ranged from pre-revenue startups to businesses generating over €1 billion annually, with most in the €1-10 million range.

Most companies were Finnish (28), while the other companies were American (2) and German (1).

Most of the in-person interviews were
conducted over MS Teams or Zoom

What This Research Reveals

The Hidden Root Cause Behind Most Product Failures

While the industry focuses on symptoms (slow sales, feature bloat, long development cycles), this report identifies the fundamental issue that underlies most B2B SaaS struggles: insufficient understanding of customer problems.

As one Silicon Valley B2B SaaS CPO put it:

"A solution can only be as good as your understanding of the problem you're addressing. This is non-controversial. Like an irrefutable fact."

What B2B SaaS Leaders Say About These Insights

"Product discovery is a critical issue where you must succeed. The most certain way to fail in discovery is to not do it."

— Chief Product Officer

"The customer is not always right. The customer does not provide the solution, but rather suggestions, and you need to look beyond those suggestions to see what the real problem is."

— VP of Product and Engineering

"If Product-Market Fit isn't good, then selling is always a tremendous effort."

— B2B SaaS Founder

Why This Research Matters Now

The B2B SaaS market has become increasingly competitive. Generic products struggle to differentiate. Customers have higher expectations. Funding is more selective.

Meanwhile, the companies that understand their customers' problems deeply are pulling ahead. They build products that prospects immediately recognise as superior. Their sales cycles shorten. Their engineering teams work with clarity and focus.

The difference between struggling and succeeding often comes down to insights like the ones in this report.
